Fulfillment Economics — Evergreen Guide

What Is the True Cost of Ecommerce Fulfillment?

The true cost of ecommerce fulfillment is the total cost required to move inventory through the network and ultimately deliver an order to the customer. It includes much more than a warehouse’s pick-and-pack fee.

Brands frequently compare fulfillment providers by examining “$X for the first pick,” “$Y per cubic foot,” or “$Z per order.” Those numbers matter. But none tells you what fulfilling the customer order actually costs.

The Total Delivered Fulfillment Cost Formula

Total Delivered Fulfillment Cost =
Receiving + Storage + Fulfillment Handling + Packaging + Inbound Transportation + Outbound Transportation + Surcharges + Returns + Inventory Carrying Cost + Other Required Operating Costs

Not every component applies equally to every company. But omitting major categories creates misleading comparisons.

1

Receiving

Inventory has to enter the fulfillment network. That may create receiving, pallet handling, carton handling, or other inbound expenses.

2

Storage

Inventory consumes physical space. The relevant question isn’t merely the provider’s storage rate — it’s also how much inventory the network requires. A poorly designed distributed network can reduce parcel expense while increasing inventory expense. That may not be a win.

3

Pick, Pack and Fulfillment Handling

This is the component brands most commonly compare. It is important. It is simply not sufficient.

4

Packaging

Boxes, mailers, inserts, void fill, and other materials contribute to cost. Package design can also influence transportation economics.

5

Inbound Transportation

How does inventory reach the fulfillment network? More fulfillment nodes can affect inbound freight requirements. This cost belongs in the model.

6

Outbound Transportation

This is where network geography becomes particularly important. The cheapest warehouse can become expensive if customer orders consistently travel long distances after leaving it. Davinci’s network is intentionally structured around bringing products closer to consumers, with facilities positioned to support fast ground fulfillment.

7

Surcharges and Exceptions

Special handling, package dimensions, residential delivery requirements, and other factors can materially change transportation cost.

8

Returns

The forward order is only part of the economics when products come back. Returns create receiving, inspection, disposition, and potentially additional transportation costs.

9

Inventory Carrying Cost

Inventory has a financial cost even when it isn’t moving. This becomes especially important when comparing centralized and distributed networks. A network that reduces parcel cost by $500,000 but requires several million dollars of additional slow-moving inventory may not be economically attractive.

Cost Per Order Is Useful, But Averages Can Hide Problems

Suppose average fulfillment cost is $9.40. Is that good? You don’t yet know. Break it down by SKU, product family, geographic region, channel, basket size, and fulfillment location. You may discover:

→West Coast orders average $14, Northeast orders average $7
→One product loses money when shipped beyond a particular distance
→A small group of SKUs generates disproportionate split shipments

That is actionable information.

The Cheapest 3PL May Not Produce the Cheapest Fulfillment

Cost ComponentProvider AProvider B
Fulfillment Handling$4.00$4.60
Outbound Transportation$8.50$6.25
Total$12.50$10.85 ✓

Those numbers are hypothetical, but the principle matters. Compare networks, not isolated fees.

The CFO Question

If we changed where inventory sits, how orders are routed, and which transportation service fulfills them, what happens to total delivered fulfillment cost? That’s a much more valuable analysis than negotiating ten cents off a pick fee.
